When Growth Outpaces IT: Building the Foundation for a Billion-Dollar Consumer Brand

When a consumer accessories company grows from a regional brand to a national category leader in just a few years, IT either scales with the business or becomes the brake on it. In this case, the lack of scalable systems and processes was the #1 issue for the hyper-growth company. CIO Source was brought in to establish the facts and map the path forward.

Industry: Consumer Packaged Goods / Consumer Electronics Accessories

Size: ~$170M in annual revenue at engagement start; trajectory to $1B+ within three years

Ownership: Founder-led, privately held

Business Challenge

The company’s IT function had served a smaller organization well, but the business was scaling far faster than its processes and infrastructure could handle. Leadership recognized the risk but had no structured framework for understanding where the gaps were or what to prioritize. There was no formal project intake process, no quality assurance discipline, no capacity planning, no disaster recovery plan, and no senior IT leadership setting direction.

Key risks were converging:

  • The ERP at the heart of the business had not been architected for the transaction volumes or global reach the company was targeting, with no high-availability design and limited database expertise to support it

  • No software development methodology or release management controls were in place, with multiple teams updating production systems without change management safeguards

  • Security and data privacy policies were minimal with no defined owner, creating growing exposure as the company’s brand profile attracted attention

  • Critical IT functions had no dedicated capability or staffing: QA, project management, enterprise architecture, and database administration.

  • Reporting was run directly from transactional systems, creating both data integrity risk and unnecessary strain on production infrastructure

The existing environment had served a startup well. It would not support a company approaching a billion dollars in revenue.

Our Approach & Solution

CIO Source conducted a comprehensive IT assessment across eight domains: IT/Business Alignment, Solutions Delivery, Operations and Production Support, Scalability and Infrastructure, Architecture and Standards, Security and Privacy, Sourcing and Vendor Management, and Business Enablement. The engagement combined structured stakeholder interviews with a systematic review of systems, processes, tooling, and organizational structure.

Deliverables included:

  • A domain-by-domain assessment with prioritized findings, risks, and recommendations across all eight IT capability areas

  • A prioritized inventory of 106 IT initiatives (52 rated at highest urgency) scored against business impact, criticality, and resource constraints

  • A complete IT Agenda sequenced to address the most critical risks and build a scalable operational foundation

  • Six skills gap profiles defining the immediate hiring and sourcing needs for database administration, technical architecture, data architecture, QA, process architecture, and application development

Following the assessment, CIO Source expanded the engagement to provide ongoing hands-on vCIO leadership. Experienced consultants were also deployed to quickly stand up the project management, enterprise architecture, QA, and software delivery disciplines the roadmap required, providing both execution capacity and knowledge transfer to the internal team.

Business Results & Outcomes

106-initiative IT roadmap delivered in five weeks. Leadership received a prioritized, investment-ready plan for the year ahead, with clear sequencing based on risk, dependency, and business impact.

Project management and enterprise architecture disciplines established from scratch. Dedicated resources, environments, and processes were defined and stood up, reducing delivery risk as the development team grew to support the company’s expansion.

Security and data privacy framework defined. Policies, ownership, and compliance processes were documented and assigned before the company’s rising brand profile made it a high-value target for cyberattacks.

ERP scalability path established. Performance testing requirements, high-availability architecture options, and a database administration capability were defined to protect the mission-critical system supporting millions of customer transactions.

Senior IT leadership structure defined. A clear organizational model and the case for a permanent CIO were documented, giving the CEO a foundation for the next phase of IT investment and team-building.

Executive Takeaway

For a company growing fast enough that IT can no longer keep pace with the business, a rigorous assessment is not just a diagnostic, it is a growth enabler. CIO Source gave this company’s leadership the clarity, prioritization, and execution support needed to transform IT from a reactive support function into a strategic business partner strong enough to carry a billion-dollar brand.
